The Missing Elders

Every civilization depends on a transfer that no civilization can survive without. It is not a transfer of information—we are drowning in information—but of something harder to move: wisdom, judgment, the felt sense of how things actually go, the responsibility for what has been built and the memory of why it was built that way. Without this transfer, each generation begins again from nothing. Knowledge accumulates while wisdom evaporates, and a society can grow steadily more informed and steadily more disoriented at the same time, which is a fair description of the present.

The transfer has carried many names—tradition, apprenticeship, lineage, mentorship, eldership—but beneath the names lies one simple fact. Human beings become who they are through relationship with those who have gone further down the road. No one teaches themselves a language. No one teaches themselves a culture, or what is worth wanting, or how to bear a hard thing well. Even the most fiercely self-made person was shaped by a hundred influences they have stopped noticing. The self is never self-created. It is always, in part, the gift of others.

This is most true precisely where it is hardest to see, which is in the matter of one’s own purpose. Purpose is notoriously difficult to perceive from the inside. The eye cannot see itself; the fish does not notice the water. A gift can be entirely obvious to everyone around a person and remain invisible to the person who has it, because to them it is simply how the world is—they assume everyone sees what they see. It often takes another human being to hold up the mirror, to say what they have noticed, before the gift becomes visible to its owner.

Most of us can name a few moments that bent the whole course of a life. A teacher who saw something. A mentor who offered a word of encouragement at exactly the hour it was needed. A friend who opened a door we did not know was there. These moments rarely feel momentous as they happen; they often look like nothing at all. Only years later do they resolve into turning points. An entire future can hinge on a single sentence—on one person choosing to say aloud what they have perceived in another.

This may be the most undervalued force in all of human development, and it deserves a precise name. It is not praise. Praise responds to what a person has already done; it confirms a performance. This is something earlier and rarer: recognition—the capacity to perceive a gift before it has become an achievement, to see the capacity while it is still only latent, to witness who someone is becoming before they have arrived. The best mentors do not manufacture greatness in anyone. They recognize it, and in recognizing it, they make it real. The work is closer to gardening than to engineering. The gardener does not force the seed to flower. The gardener arranges the conditions under which flowering becomes possible, and then has the patience to wait.

I can be exact about this, because I have been describing it without naming it since the first page of this book. Donna, the seamstress, the woman I began with—her gift was recognition. That was the thing that died with her. For most of my life I assumed her tragedy was the ordinary one, that she was a thwarted artist, some unrealized talent for design or craft that her circumstances had buried. It took me a long time to understand that I had the story backward. Her genius was not a thing she made. It was a way of seeing other people. She could look at someone standing on that low wooden stool and perceive, with a clarity that unsettled people who noticed it, what that person was actually for—what they should be allowed near, what was being wasted in them, where they might flourish if anyone ever gave them the chance. She was, in the deepest sense, an identifier of gifts. And she lived in a world with no role for such a person, no mechanism that would carry her perceptions anywhere, no one whose job was to listen. So the most valuable thing about her went unused for fifty years and then was gone.

I have come to believe that recognition is the gift our civilization wastes most completely, precisely because it is the hardest to see and the easiest to leave unrewarded. We have markets for nearly everything a person can do. We have almost nothing for the person who can see what others should do. And so the very capacity most able to rescue all the other wasted capacities is itself the one most reliably squandered. Donna was not a footnote to the crisis described in this book. She was its center.

Modern life has preserved a great many forms of education while quietly dismantling most forms of mentorship. We have more information available than any society in history, and many people who cannot find a single guide. Endless content, very little apprenticeship. Unprecedented connectivity, and a striking poverty of relationships across generations. The young are increasingly left to navigate the hardest questions of a life—who am I, what am I able to do, what is mine to carry—alone, in front of screens, when these are exactly the questions that previous generations explored inside relationships built for the purpose. The burden of facing them alone is immense, and it is unnecessary, because purpose was never meant to be a solitary endeavor.

A society that loses its mentors loses more than knowledge. It loses direction, because mentors are the ones who translate raw potential into actual capability—who shorten the learning curve, head off the avoidable mistakes, offer perspective when perspective has collapsed, and, above all, help a person move from a vague aspiration to a concrete path. A great many people have aspirations. Far fewer have a way to get there. Mentorship is often the bridge, and where the bridge is missing, the aspiration simply sits on its bank, year after year, and eventually stops being mentioned.

The decline of this one relationship therefore carries consequences far beyond any individual’s fulfillment. Every generation inherits problems it did not create and requires capacities it does not yet have. Whether a civilization can flourish without strong means of carrying wisdom across the generations is not really an open question; history’s answer is no. Every enduring culture found some way to move experience forward, to cultivate its stewards, to help people become equal to what would be asked of them. The forms differed wildly. The principle never changed: human development requires relationship.

But there is something deeper happening in mentorship than the transfer of skill, and it is the thing that makes mentorship matter for everything that follows in this book. The mentor is not finally producing a more skilled version of a dependent student. The mentor is bringing another person into contribution. The aim is not followers but builders—not students who remain students, but people who become capable of carrying responsibility themselves, and who will, in time, recognize the gifts of others as they were once recognized. The real measure of a mentor is not how many people still depend on them. It is how many no longer need to.

In a healthy system, this produces a chain—a living lineage of development, one generation drawing out the next, each steward preparing the stewards who will replace them. That chain is how a civilization remembers itself, how wisdom survives the deaths of the people who hold it. When the chain frays, a society grows forgetful, repeating errors it has no living memory of having made before. When it holds, a culture becomes capable of an almost startling continuity.

So the task in front of us is larger than helping a few lucky individuals find a few good mentors. It is to rebuild mentorship as a function of civilization itself—not an accident, not a privilege of the well-connected, not a stroke of fortune, but an ordinary and expected feature of becoming a person. Because if purpose emerges through relationship, then mentorship is one of the primary relationships through which it becomes visible at all. And once a gift has been recognized and begun to develop, a new question arises, one that will carry us out of the relationship between two people and into something wider. What happens when those who have been recognized begin to find each other?
