The Failure of Structure: What If Coordination Naturally Centralizes?

We have argued that Providence can be built to resist centralization — through federation, through sovereign compute, through governance that migrates authority to participants. But there is a hard possibility we must face: that coordination, at scale, naturally centralizes, and that every attempt to build a decentralized coordination system eventually collapses back toward a center, because centralization is simply more efficient and efficiency wins over time.
The historical record is not encouraging here. The early internet was radically decentralized and has consolidated into a handful of platforms. Cryptocurrency promised decentralization and produced exchanges and mining pools of staggering concentration. The pattern recurs so reliably that one must take seriously the hypothesis that it is not a failure of will but a law of systems: that networks tend toward hubs, that hubs tend toward dominance, and that the decentralized ideal is a phase that consolidation always eventually ends. If this is true, then Providence's federated architecture is not a permanent protection but a delay — and the question is not whether it centralizes but when, and into whose hands.
So here is what we are already doing about it. We are building the most aggressive anti-centralization architecture we know how to build, and building it first, before scale creates the pressure to compromise it: the open protocol that no one owns, the data that never leaves the participant's own device, the governance provisions that trigger decentralization automatically the moment capture is detected. We are treating any early sign of consolidation not as a convenience to be enjoyed but as an emergency to be answered. And because we know the historical gravity runs toward the center, we are actively seeking out the people who study decentralized systems — the cryptographers, the protocol designers, the governance theorists who have watched the internet and the blockchains consolidate — to help us learn whether this gravity can, this time, be genuinely resisted rather than merely delayed. We have also bound ourselves to the hardest commitment of all: that if we lose this fight, if the pull toward a center proves stronger than the architecture meant to resist it, the honest course is to dissolve rather than to become the concentration we set out to prevent. A coordination system that has centralized into the hands of a few has not partially succeeded; it has become the problem — and we would rather end the experiment than let it become the thing it was built to replace.
